How Flaconi Reduced Out-of-Stocks by 30%

About
With more than three million active customers, flaconi is one of Germany's leading online shops for beauty and perfume. The online shop's extensive portfolio includes around 1,000 national and international brands with 50,000 products. It covers all product segments, from drugstore and natural cosmetics to premium and luxury cosmetics. The company employs more than 700 people and is headquartered in Berlin, Germany.
With such a broad assortment, product availability is critical. flaconi already runs highly automated operations, but that automation depends on accurate data from its suppliers. Reliable supplier connectivity is what keeps those workflows running and products in stock.
Challenge
flaconi had already digitized around 85% of its supplier communication. However, its connectivity landscape had become fragmented across three EDI systems, traditional EDIFACT connections, file-based exchanges and ERP add-ons.
This complexity made it difficult to connect every supplier and maintain consistent workflows. Missing or incorrect data interrupted automated processes, created manual work and reduced visibility into incoming inventory—increasing the risk of products being unavailable.
flaconi needed a single connectivity layer that could:
- Connect suppliers of every size and technical capability.
- Consolidate existing integrations without disrupting operations.
- Deliver trusted data into downstream systems.
- Route operational errors to the right business teams instead of IT.
- Give suppliers a fast and intuitive onboarding experience.
Solution
Procuros became the single connectivity layer between flaconi and its supplier network. Three separate EDI systems were consolidated into one connection, reducing interface complexity and creating a consistent foundation for automated processes.
Orders, confirmations, shipping notices and invoices are standardized before reaching flaconi’s systems. This ensures downstream workflows receive accurate and complete data, while content errors are routed directly to the responsible purchasing teams for faster resolution.
The migration followed a flexible, iterative approach. Existing file-based connections remained available while suppliers and process logic moved step by step to the new infrastructure. This allowed flaconi to modernize its connectivity without a disruptive big-bang migration.
This flexible migration approach has really helped us to accelerate the project and reduce risk.
Results
With Procuros, flaconi created one reliable foundation for supplier connectivity and automation:
- 30% improvement in the out-of-stock rate
- 95% EDI coverage
- 9.1/10 supplier onboarding satisfaction
- Three EDI systems consolidated into one connection
- Only one IT error requiring resolution after go-live
- More orders exchanged digitally
- Higher adoption of automated invoice posting
- Lower operating costs across accounting and supply chain teams
Reliable order, shipping and invoice data can now flow directly into flaconi’s downstream processes. Teams have better visibility into incoming goods, fewer operational exceptions and less dependency on IT.
This AI-native connectivity foundation also gives flaconi the trusted data and context needed to automate more workflows over time—without adding new point-to-point integrations.
